The five things taken out of every order
A ₹500 order does not become ₹500 minus 20%. It is reduced five times before it reaches you.
- Base commission — 18% to 25% on Zomato and 18% to 28% on Swiggy, depending on your city, cuisine, volume and whatever you negotiated.
- Platform fee — a flat per-order charge, raised to ₹17.58 per order in March 2026 by both platforms, a jump of about 19%.
- Payment gateway — roughly 1.9% to 2% of the order value, because the customer paid the aggregator, not you.
- GST at 18% — charged on the commission and the fees, not on your food. You pay tax on the money you never received.
- TDS under Section 194-O — 0.1% deducted at source on the gross order value.
Stack all five and the effective take lands between 25% and 35% of the bill. On a ₹500 order, a restaurant often takes home about ₹325.
Why the packaging and discounts make it worse
The five deductions above are the ones written on the invoice. Two more are not.
Packaging is charged to the customer but you buy the box. And the discount campaigns — 40% off up to ₹80, free delivery — are funded partly or entirely by you, while the commission is still calculated on the pre-discount value in many contracts.
This is why a restaurant can be busy on an aggregator, watch turnover rise, and see nothing arrive in the bank. Volume on a negative margin is just a faster way to lose money.
The comparison nobody makes
Aggregator cost is a percentage. It grows every single month that you grow. Your own ordering channel is a fixed monthly fee, and it does not care whether you sell ₹50,000 or ₹5,00,000.
At ₹5,00,000 of online sales, a 20% commission is ₹1,00,000 a month. Every month. That is not a software cost, it is a partner taking a fifth of your business.
The honest counter-argument is that aggregators bring you customers you would never have met. That is true, and it is what you are paying for. The mistake is paying that finder's fee on the same customer for the fifth, tenth and fiftieth time they order.
What to do with the number you just calculated
You will not leave the aggregators, and you should not. They are how strangers find you.

Can I negotiate a lower commission?
Sometimes, and it is worth asking, especially if you have volume or you are in a category the platform wants. But a negotiated rate still grows with your sales. A direct channel does not.
